Airline travel with soft bag

We are leaving Australia in a week for Spain and the Camino.Thai Airlines have a 20 kg limit which we will exceed and charge $40 per kilo excess.
Our beautiful safe travel cases weigh 6kg each so excess baggage could be $480 each way for two of us.
How safe can the soft carry bag,we are taking anyway,be made?Should we go soft and risk damage?
